Does using AI automatically justify a lower agency fee?
No. The effect on the fee depends on the agreement and on whether AI changes the cost or value of the work being purchased.
Routine adaptation may require less production effort, while strategy, creative direction or review can remain substantial. Technology charges and integration can also offset part of a labour saving. A claim of faster generation does not establish a reduction in the total cost of delivery.
There is no universal percentage by which an agency fee becomes excessive once AI is involved. The comparison depends on equivalent scope and an agreed standard.
How are agency payment models changing?
Some advertisers are moving away from payment based mainly on labour towards fixed outputs or mixed models.
WFA and Agency Mania Solutions surveyed 69 multinationals for research published in September 2026. Labour-based fees were the standard model for 19%, down from 33% in 2022. Different models allocate uncertainty differently. Time-based fees expose the buyer to the effort required; fixed deliverables depend more heavily on a clear definition of scope and acceptance.
Can an agency be paid for outcomes instead of outputs?
Yes, where the parties can define and measure an outcome and agree how payment responds to it.
Attribution is a limitation. Sales can change because of distribution, pricing, availability and competitors as well as marketing. A performance arrangement therefore depends on the measure, baseline and factors within the agency’s influence.
An output fee prices a specified deliverable. An outcome fee links payment to a result. Neither is inherently superior for every assignment, and some agreements combine them with a fee covering ongoing capacity.
What happens to savings created by AI?
The contract and subsequent negotiation determine whether savings reduce the fee, increase the scope or support a different allocation of resources.
The existence of a saving is separate from its proposed use. More creative development, reduced expenditure and additional production have different commercial purposes. Each changes the comparison with the original scope.
A transparent fee discussion distinguishes labour, technology and review responsibilities without assuming that every saved hour is cash released. It can also distinguish a genuine efficiency gain from work transferred to the client or another supplier.
